The biggest cost drivers are: (1) number of system integrations — each integration with a 3rd-party API (CRM, helpdesk, ERP) adds $2,000–$8,000; (2) compliance requirements like HIPAA, SOC 2, or PCI-DSS add 30–50% to project cost; (3) custom model fine-tuning adds $5,000–$20,000; (4) multi-agent orchestration (5+ agents) doubles timeline and cost vs. a single-agent build.

Inference costs (monthly)

A typical production AI agent handling 10,000 interactions/month costs $200–$800/month in inference fees (Claude Sonnet or GPT-4o). Cost scales linearly with volume. RAG retrieval adds $50–$200/month for vector database hosting. Cloud infrastructure (Lambda, Step Functions, monitoring) adds $100–$500/month.

The build vs. buy question

Off-the-shelf AI tools (Intercom Fin, Zendesk AI, etc.) cost $0.50–$2.00 per resolution but are capped in what they can do. Custom agents cost more upfront but can handle workflows that off-the-shelf tools cannot — and you own the IP.
